- Final Thoughts on Choosing an AI & Data Readiness Assessment Partner
State of AI & Data Readiness Assessment Partners in 2027
Every sponsor we talk to wants AI in the value creation plan. Far fewer know whether the data inside a portfolio company can carry it. An AI readiness assessment answers that question before anyone writes code, and in private equity it shows up at two different moments. The first is pre-deal AI due diligence on a target: limited data-room access, a few weeks at most, and an output that has to land as a price input in the IC memo and a day-0 value creation plan. The second is a post-close readiness assessment across held portcos: full access, more time, and an output that should be a ranked, costed roadmap. Most firms on this list are strong at one moment and adequate at the other. We say which.
The most common mistake we see is buying the assessment and the build from two different teams. The assessment ends in a slide deck, the deck goes to a second firm, and the second firm runs discovery again. You pay twice and lose a quarter. We ranked these firms on speed and depth first, then on whether the output is a roadmap someone can execute, how fluent the firm is in private equity, and whether the same team can carry the findings into the build. We left out diligence software platforms that sell a tool rather than a team, free self-assessments, and firms where we could not find a public AI readiness or AI diligence offering. What remains are 15 firms that do this work for sponsors today.
TL:DR; — Top AI Readiness Assessment Firms
- PressW: A data and AI readiness assessment run by the forward-deployed engineers who build what it recommends. Built for sponsors who want the roadmap and the first production workflow from one team.
- Crosslake Technologies: A PE technology diligence specialist that asks the AI question at entry and again at exit. Best if AI risk needs to sit inside standard tech diligence.
- Blue Orange Digital: The most transparent price and timeline in the category, with a 2 to 4 week assessment for one portco or a cohort and a defined path into production.
Key Advantages of Working With an AI Readiness Assessment Partner
Every AI plan in a portfolio rests on data that nobody has measured yet.
Allvue's 2026 GP Outlook Survey, built on interviews with 102 senior leaders at PE, private credit and VC firms, found that only 8% rate their data maturity as high. Measuring readiness also has to change decisions, and mostly it does not. BCG's January 2026 survey of 100 senior PE investors found that 73% of firms run digital due diligence on most deals, yet only 22% say a company's digital readiness influences go/no-go decisions. The diligence happens. Then it sits in a folder.
Here is what a real partner changes.
You price the data problem before you own it. Three ERPs, a CRM nobody trusts, and no named data owner all cost money to fix. Pre-deal, that cost belongs in the model and the IC memo. Post-close, it belongs in the first 100 days.
Data quality gets a number. Completeness, freshness, duplicate records, and which system is the source of truth for customers, SKUs and revenue. A good partner measures these in the actual systems instead of asking the CIO to estimate them.
Security and people get the same scrutiny as architecture. Who can see what, where sensitive deal and customer data sits, and whether the team will use what gets built. The tech is relatively easy nowadays. It's the people side. An assessment that skips process interviews ranks the wrong use cases first.
The output is a sequenced roadmap. Use cases ranked by value and feasibility, each tied to the data work it depends on, with an owner and a rough cost. A deck of opportunities with no sequence is where most assessments stop.
The findings carry into the build. When the same team assesses and builds, nobody runs discovery twice. That continuity is worth more than any single page of the report.
How We Ranked These Firms
Five things, weighted in this order:
- Depth across four layers. Data quality, architecture, security, and people and process. Many assessments cover the first two well and treat the last two as a checkbox.
- Speed. Published timelines in days or weeks. Pre-deal work has to fit inside exclusivity, and post-close work competes with the 100-day plan for attention.
- An output you can execute. A ranked, costed roadmap with owners, or a usable value creation plan input. A slide deck of possibilities scores low.
- PE fluency. Does the firm work in value creation plans, IC memos, hold periods and exit narratives, and does it show sponsor work in public?
- Continuity into the build. Can the same team carry the findings into data engineering and production AI, or does the engagement end at the report?
1. PressW
The readiness assessment run by the engineers who build what it recommends.

We built our AI & Data Readiness Assessment for private equity firms and their portfolio companies that want to know where their data stands before they spend on AI. It sits inside our AI Transformation division and runs through TransformationOS, our methodology for rapid AI transformation. The assessment covers the four layers a build depends on: data quality, architecture, security, and the people and processes that will use the result. It fits the post-close moment best, where a sponsor wants a clear read on one portco or a cohort of them before committing budget.
The people running it matter. Our forward-deployed engineers, 100% Anthropic-certified, interview the people who do the work as well as the people who own the systems. They map how data actually moves through the business, then turn that map into a ranked roadmap of scoped, testable workflows. The same team can carry that roadmap into Data Engineering, Data Lake Build Out and Forward Deployed AI Engineering, so nobody repeats discovery. Every build that follows runs in fixed cycles with checkpoints, with evals, telemetry and human approval gates in every agent. Once workflows go live, Argos, our proprietary platform, gives your team transparent reporting on usage analytics and adoption.
We're an Official Anthropic Partner and SOC 2 Type II certified. Both matter when an assessment touches deal data and customer records.
AI Transformation: AI & Data Readiness Assessment, Forward Deployed AI Engineering, Custom AI Application & Platform Development, Data Engineering, Data Lake Build Out, AI Change Management
Managed AI Services: Claude Deployment, Configuration & Maintenance, Custom Claude Agent & Workflow Development, Claude License Management, Token & Usage Analytics, Token Optimization, AI Security, Compliance & Governance, AI Training & Support
Standout Clients: Lorient Capital, Coustier Advisory (see the recent Claude case study), S3 Ventures
Best For: Sponsors and operating partners who want a readiness assessment across held portcos that turns straight into a production roadmap, with the same team on the build.
Why Choose PressW:
- Assessment and build from one team, so findings carry into data engineering and production AI without a second discovery phase.
- People and process assessed alongside data and architecture, by forward-deployed engineers who interview the people doing the work.
- SOC 2 Type II, an Official Anthropic Partner, and transparent reporting through Argos once workflows go live.
Keep in Mind: We're a boutique. If you need a pre-deal AI diligence report that sits next to quality of earnings in an IC memo, with a Big Four name on the cover, a deal-advisory firm further down this list fits that shape better than we do.
2. Crosslake Technologies
A PE technology diligence specialist that asks the AI question at entry and at exit.

Crosslake describes itself as a global advisory firm specializing in technology due diligence and value creation for private equity investors and their portfolio companies. It says it has advised on 6,000+ PE tech deals over the last five years. Its benchmark platform, TechIndicators, compares a target's technology against industry data. Corsis, which merged into Crosslake, scopes reviews by company type, industry, access level and deal speed, from a two-page risk analysis up to a full assessment.
The AI angle shows up at both ends of the hold. Crosslake's practice pages ask about a target's current state of AI adoption before acquisition, and ask at exit whether the company's AI storyline will persuade the next buyer. That second question is rarer than it should be. Crosslake also acquired Lucen Partners, a PE-focused advisory boutique, to expand its product and software value creation work.
Candidly, we found no named AI readiness product or published AI methodology. A Crosslake job posting describes AI assessments that end in a report on technical investment risks. That is the right output for an IC memo. It is a thinner output for a post-close build plan.
Services: Technology due diligence, TechIndicators benchmarking, AI assessment within diligence, product and software value creation, cybersecurity, M&A advisory
Standout Clients: None named publicly.
Best For: Sponsors buying software and tech-enabled companies who want AI risk and opportunity assessed inside standard tech diligence.
Why Choose Crosslake:
- Deep PE deal volume, at more than 6,000 tech deals in five years by its own count
- Benchmarks through TechIndicators, which gives findings a comparison point
- Asks the exit-narrative question about AI, which few diligence shops do
Keep in Mind: Deal counts vary by source, and one Built In profile cites 3,500+. AI work is folded into tech diligence rather than sold as a standalone readiness product. Ask how far its value creation teams go into hands-on data engineering and production AI.
3. Blue Orange Digital
The most transparent price and timeline in the category: two to four weeks, $25K to $50K.

Blue Orange Digital publishes what most firms on this list will not. Its AI readiness page describes EDGE Assess as a structured engagement that audits back-office operations and delivers a board-ready AI opportunity report in 2 to 4 weeks, priced at $25K to $50K. Its PE operating-partner page says the team audits one company or a broader portfolio cohort and delivers an AI opportunity map with quantified ROI estimates.
The continuity story is clear. The assessment includes a 90-day action plan, and EDGE Deploy takes the roadmap to production AI in 3 to 6 months. That is a post-close motion first. Job postings for its PE-focused consultants also describe a 2 to 3 week AI opportunity scan on deal flow that assesses tech and data readiness and risk. We found no product page for that pre-deal scan.
Services: EDGE Assess, EDGE Deploy, portfolio cohort assessments, AI opportunity mapping with ROI estimates, pre-deal AI scans
Standout Clients: None named on the PE pages we reviewed.
Best For: Operating partners who want a fixed-fee, fixed-timeline readiness read on one portco or a cohort, with a build path attached.
Why Choose Blue Orange Digital:
- A published price and timeline, which makes budgeting across a cohort simple
- Cohort assessments built for portfolio-level comparison
- A defined path from assessment to production through EDGE Deploy
Keep in Mind: EDGE Assess is scoped to back-office operations, so revenue and product data may need a separate look. "Board-ready report" is the stated deliverable, so ask how much of it is an executable roadmap. Evidence for the pre-deal scan comes only from job postings.
4. Cheesecake Labs
A 2- to 4-week readiness diagnostic for operating partners, with embedded engineering squads behind it.

Cheesecake Labs is a product and AI engineering firm founded in 2013, with offices in San Francisco and Brazil. Its private equity practice works with PE firms and their portfolio companies on AI strategy, data modernization and implementation. The centerpiece is an AI Readiness Assessment that reviews seven dimensions, from decision architecture and governance to data foundations, measurement and ROI, and culture. The output is a prioritized roadmap the operating team can execute.
Its guide for operating partners describes the assessment as a structured 2- to 4-week diagnostic of data quality, technology infrastructure, workflow complexity and organizational readiness, and argues it belongs in the 100-day plan. The firm says it can run the same read across several portcos with consistent reporting back to the deal team. It then staffs embedded squads within weeks to build what the roadmap calls for, and it also offers a diligence-stage technology read on targets.
Services: AI Readiness Assessment, diligence-stage technology assessments, data modernization, legacy modernization, embedded engineering squads, AI implementation
Standout Clients: None named on its private equity page.
Best For: Operating partners who want a fixed-length readiness diagnostic across one or several portcos, with a build team ready behind it.
Why Choose Cheesecake Labs:
- Seven assessment dimensions, including governance, measurement and culture, beyond the usual data and architecture
- A published 2- to 4-week timeline
- Embedded squads that carry the roadmap into delivery
Keep in Mind: Pricing is not published, and the PE page names no sponsors or portfolio-company case studies. The firm also sells nearshore engineering, so ask who leads the assessment and who builds after it.
5. HatchWorks AI
The firm thinking hardest about how AI readiness shows up at exit.

HatchWorks AI sells AI Diligence & Exit Readiness, covering buy-side and sell-side assessments meant to quantify AI upside and document AI assets. It works at the fund level and inside portfolio companies, so the assessment can run straight into delivery. Its PE page cites a 15% to 20% valuation premium for companies with proprietary AI, and an EisnerAmper-referenced case of a multiple moving from about 7x to 9x EBITDA. Both are the firm's own marketing claims, and we did not verify them.
The more useful material is its exit-readiness framework. HatchWorks says buyers will test six areas: ownership, data, model dependency, team concentration, governance and modularity. It argues the documentation should be built across the whole hold period instead of assembled in the final year. We agree. A readiness assessment at entry is the first page of the exit data room.
Services: AI Diligence & Exit Readiness (buy-side and sell-side), portfolio AI strategy, portfolio-company AI builds
Standout Clients: None re-verified for assessment work in this review.
Best For: Sponsors who want AI readiness tied to the exit narrative from the first year of the hold.
Why Choose HatchWorks AI:
- Buy-side and sell-side assessments under one service
- A published six-area framework that maps to what acquirers will test
- Build capacity at the portco level after the assessment
Keep in Mind: The valuation premium figures are self-reported. We found no published timeline or price for the assessment itself, so get both in writing before you scope.
6. West Monroe
Diligence plus data-platform implementation, wired into a sponsor's portfolio at scale.

In July 2026, Clearlake Capital announced a partnership with Databricks and West Monroe to support data, analytics and AI across deal origination, diligence, fund operations and portfolio transformation. West Monroe supplies the implementation. Keith Campbell, its Global M&A and Private Equity Lead, put the thesis in one line: "The next generation of private equity value creation will be defined by firms that can connect investment thesis, diligence insights, operational data, and AI-enabled execution."
The PE data roots go back further. West Monroe acquired Two Six Capital in 2020, a data science firm built for PE due diligence and value creation. Its December 2025 life sciences M&A research, drawn from 250 PE firms and strategic acquirers, framed AI readiness from data governance through workforce adoption as part of deal value.
We found no branded AI readiness assessment page. The capability is spread across diligence, data and integration teams, which is fine if you buy all three.
Services: Technology and data due diligence, data platform implementation, AI-enabled value creation, M&A integration
Standout Clients: Clearlake Capital (portfolio partnership with Databricks)
Best For: Sponsors who want diligence findings to flow into a Databricks-based data platform across a portfolio.
Why Choose West Monroe:
- Diligence and implementation in one firm, with a live sponsor-wide program to point to
- PE data science roots through Two Six Capital
- Research that treats workforce adoption as part of AI readiness
Keep in Mind: It is a large consultancy with large-consultancy staffing, and its flagship PE program is Databricks-aligned. If your portcos run a different data stack, ask how platform-neutral the assessment is.
7. Baker Tilly
A mid-market accounting firm with a published AI readiness framework that covers the people side.

Baker Tilly published a case study that reads like a readiness assessment done properly. A Midwest private equity firm that invests in family, founder and management-owned companies hired it to run an AI due diligence assessment on a fast-growing government contractor. Baker Tilly applied its AI readiness framework across opportunity discovery, data management, IT environment and security, risk, privacy and governance, and adoption. Its digital and risk advisory teams also reviewed IT, cybersecurity, and application and data processes.
That framework covers all four layers we ranked on, adoption included. Its transaction services also cover IT and cyber diligence and quality of earnings. A lower mid-market sponsor can get AI readiness from the same firm running QoE.
Services: AI due diligence assessments, AI readiness framework, IT and cyber diligence, quality of earnings, risk advisory
Standout Clients: None named. The case study client is anonymized.
Best For: Lower mid-market sponsors who want AI readiness assessed alongside financial and IT diligence by one firm.
Why Choose Baker Tilly:
- A five-part readiness framework that includes adoption and governance
- Diligence alongside QoE and IT diligence under one engagement
- Documented PE work with founder-owned targets, a common lower mid-market profile
Keep in Mind: The case study does not publish an outcome or a timeline. Build capacity after the assessment is unclear, so plan for an implementation partner.
8. RSM
Middle-market deal advisory that uses diligence to test whether a target can benefit from AI.

RSM's October 2025 piece, "Artificial intelligence—Ready or not?", argues that private equity diligence should judge whether a target is ready to benefit from AI, alongside screening for risk. It lists six AI prerequisites to check for in a target and ties AI investment to measurable EBITDA gains within six months. That framing is pre-deal first, with an eye on the first two quarters after close.
RSM serves the middle market, which is where most PE deals actually live. A WorkWise Solutions provider guide lists RSM among the mid-market firms that market AI diligence to sponsors.
Candidly, the public evidence is mostly thought leadership. We found no packaged product page, timeline or price.
Services: AI due diligence assessment, transaction advisory, technology consulting, tax and audit
Standout Clients: None named publicly for AI diligence.
Best For: Middle-market sponsors who already use RSM for deal work and want AI readiness folded into the same diligence.
Why Choose RSM:
- Mid-market focus that matches typical PE deal size
- A published view on which AI prerequisites to check in a target
- Ties readiness to EBITDA impact on a six-month horizon
Keep in Mind: Scope and deliverables are not published, so ask for a sample report. Post-close build work would likely need another partner.
9. AlixPartners
Readiness for change, measured by a firm that grew up in turnarounds.

AlixPartners frames technology diligence around digital maturity: how ready the portfolio company is to change, how nimble it is to execute, and what technology pitfalls lie ahead. Its PE practice also offers AI-enabled outside-in assessments of potential targets, to decide whether a pursuit is worth it before the data room opens.
The case work shows both moments. In a professional services take-private, AlixPartners ran a two-phase program. Phase one benchmarked headcount and costs against peers and assessed the potential for AI-enabled activities. Phase two assessed the organization's readiness for accelerated value creation. Its AI across the PE lifecycle material covers the same ground from entry to exit.
Services: Technology due diligence, outside-in AI assessments, performance improvement, value creation, AI-assisted document analysis
Standout Clients: None named. Case studies are anonymized.
Best For: Sponsors in take-private, carve-out or performance-improvement situations who want AI readiness tied to a cost and operating model.
Why Choose AlixPartners:
- Outside-in AI assessments before a target opens its data room
- A published two-phase program that links AI potential to value creation
- Operating and turnaround depth behind the readiness read
Keep in Mind: The readiness lens is organizational and cost-led, so data quality and architecture depth may need a specialist alongside. Pricing follows large-consultancy norms.
10. Alvarez & Marsal
The firm most focused on the sponsor's own data, with diligence tooling to match.

Most firms on this list assess a portco. Alvarez & Marsal also published a framework for the fund itself. Its Valuation Services team laid out a three-step approach to get portfolio monitoring data ready for agentic AI, scoring that data on accuracy, completeness, breadth and timeliness. If the GP's own reporting data is a mess, that is a sensible place to start.
On the deal side, A&M launched DiligenceGPT in January 2024, a generative AI platform that analyzes large document sets to help practitioners evaluate targets and draft an initial thesis.
We could not confirm a named, packaged readiness assessment for portfolio companies. Ask what the scope and output look like before you assume one exists.
Services: Portfolio data readiness for AI, DiligenceGPT-assisted diligence, valuation services, performance improvement
Standout Clients: None named publicly.
Best For: Sponsors who want their own fund-level portfolio data assessed for AI, and who already use A&M for diligence or performance work.
Why Choose Alvarez & Marsal:
- A published four-dimension standard for portfolio data readiness
- Its own generative AI diligence platform in use since early 2024
- Deep performance-improvement bench across the hold period
Keep in Mind: The public readiness framework targets fund-level monitoring data, not portco operations. Portco-level readiness work is less documented, and the firm is built for larger engagements.
11. Deloitte
A dedicated AI Due Diligence practice for private equity, built for the pre-deal moment.

Deloitte sells AI Due Diligence as part of its AI for Private Equity services. Its US page frames the core question as whether a target's own AI capabilities, data and talent are strong enough to defend its position before capital is committed. Deloitte Canada's perspective on AI due diligence describes the output as a decision-ready view of how AI influences an investment: risk, upside, and what can be evidenced within a deal's timeline. Scope includes scalability, data readiness and execution risk.
That last phrase, what can be evidenced within a deal's timeline, is the honest constraint of every pre-deal assessment. Deloitte names it plainly.
Services: AI Due Diligence for Private Equity, technology pre-deal diligence, AI strategy, enterprise implementation
Standout Clients: None named publicly for AI diligence.
Best For: Large-cap sponsors who want a branded AI diligence workstream inside an existing Deloitte deal relationship.
Why Choose Deloitte:
- A named AI diligence practice built specifically for private equity
- Data readiness and execution risk inside the stated scope
- Enterprise implementation capacity if the deal closes
Keep in Mind: The offer is pre-deal first. Post-close readiness and the build that follows are separate engagements, and the cost and team shape match a Big Four program rather than a $100M revenue portco.
12. PwC
AI technology diligence backed by the deepest diligence tooling alliances on this list.

PwC's AI technology diligence offer evaluates a target's AI, product technology and IT systems, examining AI maturity, operating model weaknesses and scalability. It sits inside PwC's deals strategy and value creation practice.
The tooling is where PwC stands out. In June 2026 it entered a strategic relationship with ToltIQ, an AI platform for private markets diligence, becoming its sole professional services advisor with exclusivity among the Big Four. ToltIQ ingests, classifies and cross-references thousands of data room files. That speeds up the document side of diligence. It does not, by itself, tell you whether a portco's data is ready for AI.
Services: AI technology diligence, deals strategy and value creation, ToltIQ-assisted diligence, technology and IT systems assessment
Standout Clients: None named publicly for AI diligence.
Best For: Sponsors running fast, document-heavy processes who want AI diligence from the same firm handling financial and commercial diligence.
Why Choose PwC:
- AI maturity and operating model weaknesses inside the stated diligence scope
- Exclusive Big Four access to ToltIQ's diligence platform
- Deal and value creation teams already in-house
Keep in Mind: The public offer is pre-deal. Timelines, pricing and post-close readiness formats are not published, and the engagement shape suits large deals.
13. KPMG
AI diligence bundled into a full-scope diligence program.

KPMG's due diligence services cover commercial, operational, financial, tax, ESG, and technology, AI and cyber diligence under one approach. That bundling suits sponsors who want one firm and one report. KPMG US also made a minority investment in Wokelo in October 2024, an AI research platform it pairs with its deal advisory work.
KPMG also tracks how sponsors are doing with AI. Its Q3 2026 AI Pulse survey polled 100 US leaders in each of three industries, with asset management and private equity among them. The research is useful context for benchmarking where sponsors stand.
Services: Technology, AI and cyber diligence, full-scope deal advisory, AI-assisted research through Wokelo, post-close transformation
Standout Clients: None named publicly for AI diligence.
Best For: Large-cap sponsors who want AI diligence inside one integrated diligence report.
Why Choose KPMG:
- AI and cyber diligence scoped alongside every other diligence workstream
- An equity stake in its own AI research tooling
- Ongoing sponsor research through its quarterly AI Pulse
Keep in Mind: The clearest public description of the bundled offer sits on KPMG Singapore's site, so confirm US scope directly. We found no standalone readiness product or published timeline for held portcos.
14. EY-Parthenon
Big Four AI due diligence with a scope that names data governance.

EY-Parthenon says it helps private equity funds with AI due diligence as one of its listed diligence areas. The public detail is thin, but an EY-Parthenon AI due diligence job posting lists what the team assesses: AI maturity, enterprise AI strategy, technology architecture, data governance, scalability and integration readiness.
That is a sound scope for a pre-deal read. Data governance and integration readiness are the two areas most likely to sink a post-close AI plan, and they are named.
Services: AI due diligence, M&A due diligence, PE strategy and transactions consulting
Standout Clients: None named publicly for AI diligence.
Best For: Sponsors with an existing EY relationship who want AI diligence added to a broader transaction workstream.
Why Choose EY-Parthenon:
- Data governance and integration readiness inside the stated scope
- Strategy and transaction depth for building the investment case
- Global delivery for multi-country targets
Keep in Mind: Most of the specific scope we found comes from recruiting content. We found no published methodology, case study or post-close readiness offer.
15. Bain & Company
The sharpest pre-deal question for software targets: could AI rebuild this product?

Bain's Technology Report 2026 argues that AI threatens the traditional SaaS value case and urges PE investors to rethink diligence. It points to durable moats built on embedded workflows, user habits and accumulated data, over seat-based growth.
Bain has put that thesis into method. Pulse 2.0, citing the Financial Times, reported that Bain uses AI-generated replicas of software products to help PE investors judge how hard a target would be to recreate. A dedicated team of software engineers reportedly started the work in 2023.
Services: Commercial and technology due diligence, AI-generated product replica testing, PE strategy, value creation
Standout Clients: None named publicly for AI diligence.
Best For: Large-cap sponsors underwriting software targets where AI disruption risk is the core diligence question.
Why Choose Bain:
- A distinctive, engineering-led test of software defensibility
- A published thesis on what makes a software moat durable under AI
- Deep PE commercial diligence bench
Keep in Mind: The replica method is reported by the press, not published by Bain, and it answers a market question more than a data readiness question. It suits software targets, not a distribution or services portco.
Final Thoughts on Choosing an AI & Data Readiness Assessment Partner
An AI readiness assessment is the cheapest part of an AI program and the one that decides whether the rest works. Pre-deal, you want a firm that turns data and architecture risk into a price input inside exclusivity. That points to Crosslake or one of the Big Four deal teams. Post-close, you want depth across data, security and people, a ranked roadmap, and a team that can carry it into the build without starting over. Decide which moment you are buying for before you compare firms, because the right answer differs.
Our AI & Data Readiness Assessment fits the post-close moment, with the engineers who will build the roadmap doing the assessing. We do not have a clean answer for every portco's data mess. Nobody does until they look. If you want to know where one portco or a cohort stands before you commit budget, talk to our team and we will tell you what a first readiness assessment would cover.
