- Final Thoughts on Choosing an AI Change Management Partner
State of AI Change Management Partners in 2027
Plenty of private equity portfolios bought the licenses in 2026. A portfolio company rolled out Claude Enterprise or Copilot, ran a kickoff session, and watched usage flatten by week six. AI change management partners exist for that moment. Section's 2026 AI Proficiency Report found that 85% of the workforce has no value-driving AI use case, and a quarter of workers do not use AI for work at all. In private equity the pressure is sharper. AlixPartners' 11th annual PE Leadership Survey found that four in ten PE-owned companies expect AI to cut more than 10% of jobs. People who hear that number do not rush to adopt the new tool. They wait.
The common mistake is treating change management as a communications workstream that starts after the build. By then the workflow is set, the people who do the work were never asked, and the rollout email lands on a team that already assumes the worst. We built this list around firms whose change work sits inside real AI deployments, judged on adoption and ROI. We left out generic change consultancies with no AI delivery, pure course libraries (our AI Training & Support post covers those), and firms whose only AI evidence is a press release. What remains is a mix of PE operating firms, Claude partners, adoption specialists, and the large consultancies where they genuinely fit.
TL:DR; — Top AI Change Management Firms
- PressW: AI change management run by the same forward-deployed engineers who build and operate your AI, with adoption measured in Argos from day one. Built for PE firms and mid-market portfolio companies.
- West Monroe: An analyst-recognized change practice that treats AI adoption as core work, plus a named PE partnership with Clearlake and Databricks. The strongest mid-market option among the established consultancies.
- AlixPartners: A published AI playbook for PE operating partners with change management written into the plan, now backed by the agentic engineering team it acquired in Artium.
Key Advantages of Working With an AI Change Management Partner
The tech is relatively easy nowadays. It's the people side.
The 2026 numbers bear that out. FTI Consulting's 2026 Private Equity AI Radar, a survey of 200 fund and operating leaders, found that only 36% say their portfolio companies use AI in day-to-day operations, and 7% call it fully integrated. Talent was the top obstacle to scaling, cited by 35%. PwC's Deals in the Age of AI research found that 54% of workers have used AI, but only 14% use it daily.
Here is what a real partner changes.
Adoption gets a number. Most portfolio companies can tell you how many licenses they bought. Few can tell you who used the tool this week, for which workflow, and what it saved. A partner sets that baseline before rollout and reports against it.
The workforce conversation happens early and honestly. Job-loss fear is the default reaction to an AI program at a PE-owned company. A good partner names it, explains which roles change and how, and gives managers a script before rumors fill the gap.
Workflows get redesigned before anyone gets trained. Training people on a tool that does not fit their day produces a certificate and no change. The partner maps the actual process with the people who run it, then trains them on the new version.
The operating partner gets a report they can use. Sponsors need adoption and ROI evidence that rolls up across the portfolio and into the value creation plan. A partner who reports in those terms saves the deal team from building that view by hand.
Someone is still there in month six. Usage spikes at launch and decays without support. The partners worth hiring stay through the decay, retune the workflows, and keep the champions network alive.
How We Ranked These Firms
Five things, weighted in this order:
- Change work tied to real AI deployments. Does the firm run change alongside AI it built or configured, or does it run generic change programs? We weighted firms that ship and adopt in the same engagement.
- PE fluency. Does it speak in 100-day plans, hold periods, and operating-partner reporting? Does it handle workforce anxiety at portcos, where ownership changes already put people on edge?
- Adoption measurement. Can it show who uses AI, how often, and what changed? Usage dashboards and proficiency benchmarks scored higher than satisfaction surveys.
- Hands-on enablement. Do its people sit with the teams doing the work, or deliver a deck and a training calendar?
- Fit for a mid-market portfolio company. A $50M to $500M revenue business needs a different motion than a Fortune 100 program. Big firms usually rank lower here.
1. PressW
The forward-deployed team that builds your AI, gets your people using it, and proves it in the numbers.

We run AI Change Management inside our AI Transformation division, next to the engineering work, because adoption decides whether a build pays back. Everything runs through TransformationOS, our methodology for rapid AI transformation. The method starts with the people. Our forward-deployed engineers interview the people who do the work before anything ships. That way, the workflow we automate is the one your team actually runs, and the people who run it helped shape the new version.
Trust is the other half of adoption. Every agent we build ships with evals, telemetry, and human approval gates, so teams can see what the system did and step in when it matters. Fixed build cycles with checkpoints give operating partners clear moments to check progress, rather than an open-ended program that reports activity.
Measurement runs through Argos, our proprietary platform for transparent reporting, usage analytics, and adoption metrics. Sponsors see who is using AI, for which workflows, and where usage is fading, across one portco or several. Because we also run Managed AI Services, including AI Training & Support, Token & Usage Analytics, and Claude License Management, the same team stays after launch. As Tarun puts it, "We're kind of like an IT MSP, but for AI."
Managed AI Services: Claude Deployment, Configuration & Maintenance, Custom Claude Agent & Workflow Development, Claude License Management, Token & Usage Analytics, Token Optimization, AI Security, Compliance & Governance, AI Training & Support
AI Transformation: AI & Data Readiness Assessment, Forward Deployed AI Engineering, Custom AI Application & Platform Development, Data Engineering, Data Lake Build Out, AI Change Management
Standout Clients: Lorient Capital, Coustier Advisory (see the recent Claude case study), S3 Ventures
Best For: PE firms and mid-market portfolio companies that want AI adoption tied to the systems actually being built, with usage and ROI reported to the operating partner.
Why Choose PressW:
- One team builds the AI, runs the change program, and operates the system afterward, so adoption issues reach the engineers who can fix the workflow.
- Adoption metrics and usage analytics in Argos give sponsors a portfolio view instead of anecdotes.
- An Official Anthropic Partner, SOC 2 Type II certified, with a team of 100% Anthropic-certified forward-deployed engineers.
Keep in Mind: We're a boutique, not a thousand-person global program. If you need a change program across dozens of countries and tens of thousands of employees on day one, a global firm further down this list fits that shape better.
2. West Monroe
An analyst-recognized change practice that treats AI adoption as core work, with a live PE portfolio partnership.

West Monroe lists AI adoption as a core part of its organizational change management practice, covering AI integration and training. Forrester named it a Notable Vendor in its Q4 2025 organizational change management services report, which covered 26 providers. In 2026, IDC MarketScape named it a Major Player in people, organization and change management consulting. West Monroe's own release names private equity as one of the industries where its change work shows up most.
The PE evidence is recent and concrete. In July 2026, Clearlake Capital, Databricks and West Monroe announced a partnership to speed data, analytics and AI adoption across Clearlake's portfolio companies, with West Monroe supplying implementation. The firm is also hiring for an Applied AI Value Creation practice inside its M&A group, aimed squarely at PE portfolio companies.
Services: Organizational change management, AI workforce adoption, AI services and governance, Applied AI value creation for portfolio companies, M&A integration
Standout Clients: Clearlake Capital
Best For: Mid-market sponsors who want change management, data work, and AI delivery from one US firm with deal experience.
Why Choose West Monroe:
- A change practice with two independent analyst recognitions in the past year
- A named, portfolio-wide AI adoption partnership with a large PE sponsor
- Data engineering depth, which matters when adoption stalls on bad data
Keep in Mind: We found no Claude or Anthropic specifics in its public material. The Clearlake partnership has no published outcomes yet. Its change practice and its PE AI practice are not packaged as one public offering, so ask who actually staffs the adoption work.
3. AlixPartners
The PE operating-partner playbook with change management in the plan, now backed by an agentic engineering team.

AlixPartners publishes an AI playbook written for PE operating partners. It runs in four steps: readiness and opportunity mapping, roadmap, execution and change management, and exit readiness. The playbook states that more than 80% of AI programs still fail, usually from leadership misalignment on use cases, weak user adoption, and no clear way to measure success. That figure is AlixPartners' own, but the diagnosis works as a checklist.
Its survey work shows where the tension sits. The 11th annual PE Leadership Survey, with 427 responses from PE leaders and portfolio company executives, flagged misaligned expectations between investors and management as a drag on AI investment decisions. Change management for PE has to fix exactly that gap.
In August 2026, AlixPartners acquired Artium, an agentic AI consultancy founded in 2019. Artium now runs as Artium by AlixPartners. Trade coverage reports it as both an OpenAI and an Anthropic partner, with prior clients including eBay, BNY Mellon and Mayo Clinic. That gives AlixPartners build capacity to pair with its operating-partner playbook.
Services: AI readiness and opportunity mapping, AI roadmaps for portfolio companies, execution and change management, exit readiness, Artium by AlixPartners agent engineering
Standout Clients: None named for AI change work. Artium's prior clients include eBay, BNY Mellon and Mayo Clinic.
Best For: Sponsors who want an operating-partner playbook that runs from diligence through exit, with change management as a named step.
Why Choose AlixPartners:
- A published AI playbook built for operating partners, with change management written into it
- Annual PE survey work that tracks the investor and management tension directly
- New in-house agent engineering through Artium
Keep in Mind: The Artium integration is only months old. AlixPartners' turnaround and restructuring reputation can raise workforce anxiety at a portco on its own, so plan the communication carefully. The 80% failure figure is self-reported.
4. Sia
A Claude Preferred Partner with a named adoption and change offering, and a new PE business line.

Sia advanced from Select to Preferred Partner in the Claude Partner Network's Services Track. It also earned Anthropic's Delivery Readiness Designation for Claude Code and Claude Cowork. Its Sia x Anthropic offering includes a dedicated adoption and change track. That track starts with a hands-on session to find high-value Claude use cases and build a first set of reusable Skills with client teams. Training and certification follow, backed by a Skills library, with forward-deployed engineer pods embedded in client teams to scale adoption.
The PE angle is new but deliberate. In January 2026, Sia acquired Kaiser Associates, a strategy firm of about 65 consultants, and formed a Corporate Strategy, Private Equity and M&A business line. Sia's own materials describe a 5x deal-screening throughput gain after deploying Claude Cowork for Access Holdings. They also cite 40+ users trained across finance and investment teams.
Services: Claude adoption and change, use-case discovery workshops, Claude training and certification, reusable Skills libraries, forward-deployed engineer pods, Corporate Strategy, PE and M&A advisory
Standout Clients: Access Holdings
Best For: Funds and portfolio companies standardizing on Claude that want structured adoption from a certified partner.
Why Choose Sia:
- Preferred tier in the Claude Partner Network, with a Delivery Readiness Designation for Claude Code and Cowork
- An adoption offering built around reusable Skills, which gives teams something concrete to use on day two
- A new PE and M&A business line with strategy talent from Kaiser Associates
Keep in Mind: The published proof points are small and self-reported. The PE business line is less than a year old. Sia is a large global consultancy, so ask whether your portco gets the Claude specialists or a general team.
5. Alvarez & Marsal
PE performance improvement with AI pointed at EBITDA, for sponsors who want the change tied to the number.

On 30 June 2026, A&M's Private Equity Performance Improvement group launched AI-Enabled Zero-Based Optimization. AI-ZBO redesigns workflows from a clean sheet across order-to-cash, procure-to-pay, pricing and customer operations. Nick Alvarez, who leads the practice, framed it as a response to higher value creation expectations and tighter timelines. A&M formalized a generative AI practice for PE back in October 2023, so the offering builds on existing work.
The firm is investing hard. A&M announced a Global AI Board in May 2026. Trade press, citing Bloomberg, reports a target of about $3.5B in AI-related advisory revenue by 2028, with PE portfolio company improvement as a main category.
Services: AI-ZBO, PE performance improvement, generative AI for PE portfolio companies, operational and cost transformation, interim management
Standout Clients: None named publicly for AI work.
Best For: Sponsors running an EBITDA-focused program at a portco who want AI change measured in cost and cash.
Why Choose A&M:
- A named PE offering with a clear operating thesis and process scope
- Deep operator bench and interim management for hands-on execution
- Fluent in sponsor timelines and value creation plan reporting
Keep in Mind: Zero-based programs are cost programs, and employees will read them that way. Change management is not the headline of AI-ZBO, so ask how A&M handles communication and adoption measurement. We found no public adoption metrics or case studies yet.
6. Section
The adoption-measurement specialist, for when you need to know who is actually using AI.

Section, led by CEO Greg Shove, positions itself as an AI transformation partner for Heads of AI. It combines AI usage intelligence and reporting, employee coaching, transformation planning, and workflow prototyping. It also publishes a recurring adoption benchmark. Its 2026 AI Proficiency Report found that executives overwhelmingly believe their company has a clear AI strategy, while most of the workforce disagrees.
That benchmarking is the reason Section is here. Many portcos have no baseline for proficiency or use. Section's tooling and coaching give one. Its published case studies include Agital, Horizon Media, Publicis Sapient, Mercer and UserTesting, where it upskilled 800 employees. Section's event materials cite a playbook drawn from more than 150 enterprise AI deployments.
Services: AI proficiency benchmarking, AI usage intelligence and reporting, employee coaching, transformation planning, workflow automation prototyping, executive education
Standout Clients: Agital, Horizon Media, Publicis Sapient, Mercer, UserTesting
Best For: Portfolio companies that need a proficiency baseline and a coached adoption plan, alongside a separate build partner.
Why Choose Section:
- Strong adoption measurement, with a public benchmark to compare against
- Built for the Head of AI role that many portcos are now creating
- Named enterprise case studies with stated scale
Keep in Mind: Section has no PE practice and does not build or operate production systems. Expect to pair it with an engineering partner. Some of its offer overlaps with course-based training, which our AI Training & Support post covers in more depth.
7. Bain & Company
The PE consulting heavyweight, now with priority access to OpenAI's deployment arm.

On 11 May 2026, Bain took a stake in the OpenAI Deployment Company, which OpenAI launched with 19 global partners. Bain's release says its PE clients and their portfolio companies get priority access to joint Bain and Deployment Company work. Rebecca Burack, head of Bain's global Private Equity practice, said portfolio value creation requires strategic insight, technical capability and change management.
Bain describes itself as the global consulting leader in private equity, and its teams already work inside value creation plans. The new venture adds deployment engineering to that bench.
Services: PE value creation, AI strategy for portfolio companies, joint deployment with the OpenAI Deployment Company, commercial and operational transformation, change management
Standout Clients: None named publicly for AI change work.
Best For: Large-cap sponsors already running Bain for diligence or value creation who are comfortable with an OpenAI-first stack.
Why Choose Bain:
- Deep PE relationships and value creation plan experience
- Priority access to OpenAI's deployment team for PE clients
- Change management named by Bain's PE leader as part of the model
Keep in Mind: The venture is OpenAI-aligned, which is a real constraint if your portco runs on Claude. The partnership is months old with no published adoption outcomes. Pricing and engagement size suit large-cap programs more than a $100M revenue portco.
8. KPMG
Anthropic's named preferred consultant for private equity, with upskilling and change built into its PE pitch.

KPMG and Anthropic announced a global alliance on 19 May 2026. The alliance names tax clients and private equity firms as its first focus. Anthropic named KPMG a preferred consultant for PE, and the two firms will co-develop Claude-powered products for portfolio companies. KPMG's 276,000 people get access to Claude.
KPMG's own PE thinking puts people first. In a 2026 piece on AI in PE portfolio performance, its leaders describe firms moving from pilots run mainly to show the board activity, to AI targets wired into value creation plans. They name role-based upskilling, practical training and proactive change management as the way to address workforce concerns.
Services: Claude deployment for PE through Digital Gateway, AI upskilling and change management, AI governance under Trusted AI, PE value creation, deal advisory
Standout Clients: None named publicly for Claude or AI change work.
Best For: Large-cap sponsors who already use KPMG for audit, tax or deals and want Claude adoption run inside that relationship.
Why Choose KPMG:
- Preferred consultant for Anthropic's PE clients, with Claude products co-developed for portfolio companies
- A stated view that ties AI targets to the value creation plan
- Change management and upskilling named as core to its PE AI work
Keep in Mind: A firm this size is built for large programs. We found no published PE adoption case study, and the way Anthropic referrals route to KPMG is not public.
9. PwC
The clearest public thinking on the people side of AI in deals.

In February 2026, PwC US opened its Deals in the Age of AI series with a direct argument: people, more than technology, limit whether AI creates value in a deal. It names three people-side levers. Workers need to know which use cases apply to their job. They need time and room to learn. Incentives need to reward the new behavior.
The series is specific about PE. It says sponsors can drive adoption through board mandates and clear accountability, and that short hold periods create urgency. It also notes that buyers increasingly want AI stories backed by adoption evidence, such as metrics and dashboards, at exit.
Services: Deals and value creation, AI-enabled operating model change, workforce transformation, post-close integration, exit readiness
Standout Clients: None named publicly for AI change work in PE.
Best For: Sponsors who want people-side AI work run by a firm with deal advisory and integration teams in-house.
Why Choose PwC:
- A clear framework for the people side of AI in deals
- Treats adoption evidence as an exit-value issue, which operating partners care about
- Integration teams that already run post-close change
Keep in Mind: The public material is thought leadership more than a packaged offering. We found no PE adoption case study. Engagement size and lead time suit large deals better than a single mid-market portco.
10. BCG
The firm that put a number on the people side: 70% of the work.

BCG's 10-20-70 rule splits AI effort into 10% algorithms, 20% technology and data, and 70% people and processes. It is one of the most quoted arguments for AI change management, and BCG builds its delivery around it. BCG X supplies the engineering.
Its PE perspective on AI-first companies is practical. BCG recommends that sponsors pair function redesign with investment in change management. It suggests embedding value creation team members or third-party support so operating model and talent changes stick. It also recommends piloting a playbook at one portco, then rolling it out across others. The same document flags that a roughly five-year hold period can end before AI investments pay off.
Services: AI strategy and BCG X engineering, change management, workforce readiness diagnostics, function redesign, PE value creation
Standout Clients: None named publicly for PE AI change work.
Best For: Large-cap sponsors who want a portfolio-wide AI playbook with change management run by a top-tier strategy firm.
Why Choose BCG:
- The 10-20-70 rule makes the people side the center of the plan
- A PE-specific point of view on portfolio playbooks and hold-period timing
- In-house engineering through BCG X
Keep in Mind: BCG's pricing and team shape suit large programs. Mid-market portcos will likely get more hands-on time from a smaller firm. Its PE AI perspective dates from 2025.
11. Slalom
A people-first consultancy that is staffing AI enablement as change work.

Slalom's third AI Insights Survey, released in October 2025, polled about 2,000 C-suite leaders. It found that 93% of organizations face workforce challenges with AI, even though executives describe their investments as well balanced. Slalom's 2026 hiring backs that up: its AI Enablement change roles describe the work as connecting AI strategy, workforce readiness, organizational change, and business outcomes.
Slalom announced a partnership with Anthropic in November 2024, focused on AWS-based offerings with Claude. Its delivery runs through local market teams, which suits change work that depends on relationships with managers.
Services: AI strategy, AI enablement and change management, organizational transformation, Claude on AWS, responsible AI assessments, data and cloud
Standout Clients: None named publicly for AI change work.
Best For: Portfolio companies on AWS that want a local team to pair Claude delivery with workforce readiness.
Why Choose Slalom:
- Dedicated AI enablement change roles with a stated AI remit
- Anthropic partnership plus AWS depth
- Local, relationship-led delivery model
Keep in Mind: Slalom has no visible PE practice and publishes no adoption metrics method. Its Anthropic partnership dates from 2024 and runs through AWS, which is a constraint if you want Claude Enterprise direct.
12. McKinsey & Company
The Rewired playbook, where adoption and scaling is a governed capability.

McKinsey's Rewired playbook, now in a second edition published in April 2026, names six capabilities for technology and AI transformation. Adoption and scaling is the sixth, and McKinsey says change management must be governed rigorously to get enterprise-wide uptake. In a McKinsey Podcast episode on rewiring for AI, its authors call the change adoption toolkit critically important and say the work runs over several years.
McKinsey has a large PE practice and QuantumBlack for AI engineering. Its implementation teams work alongside portfolio company management after close.
Services: Rewired transformation programs, QuantumBlack AI engineering, change adoption toolkits, operating model redesign, PE value creation and implementation
Standout Clients: None named publicly for PE AI change work.
Best For: Very large portfolio companies running a multi-year enterprise transformation.
Why Choose McKinsey:
- A documented, widely used framework with adoption as a named capability
- In-house AI engineering through QuantumBlack
- Large PE practice and post-close implementation teams
Keep in Mind: McKinsey frames this as multi-year work, which can outlast a hold period. Cost and team size are a poor fit for most mid-market portcos.
13. Accenture
Measured adoption for engineering organizations, built with Anthropic.

Accenture and Anthropic launched a multi-year partnership in December 2025 and formed the Accenture Anthropic Business Group, with about 30,000 people to be trained on Claude. Their first joint offering is aimed at CIOs who want to measure value and drive large-scale AI adoption across engineering teams. Accenture supplies three pieces around Claude Code: a productivity measurement framework, workflow redesign, and change management and training.
That is one of the more specific adoption offers from a large firm. It pairs measurement, process change, and training in one package.
Services: Accenture Anthropic Business Group, AI value measurement, workflow redesign, change management and training, regulated-industry solutions
Standout Clients: None named publicly for Claude change work.
Best For: Large portfolio companies with big engineering teams adopting Claude Code.
Why Choose Accenture:
- A packaged offer that combines adoption measurement with change management
- A dedicated Anthropic business group with a large trained bench
- Global scale for multi-country rollouts
Keep in Mind: The joint offering targets engineering organizations. Most portco AI adoption happens in finance, operations and sales. The partnership names financial services, life sciences, healthcare and the public sector, and does not name private equity. Accenture also partners with OpenAI.
14. Prosci
The change methodology most corporate change teams already use, now pointed at AI.

Prosci's ADKAR model is a common framework in corporate change functions, and Prosci now runs a dedicated AI change management offer. Its research is useful for any sponsor building a case. A Prosci survey of 1,107 professionals found that 63% of organizations cite human factors as a primary challenge in AI implementation. Prosci also reports that only 37% of organizations invest significantly in change management during AI implementation.
Delivery mostly builds internal change capacity. Prosci offers certification, workshops including a four-hour AI adoption session, advisory, and Kaiya, its AI assistant trained on Prosci research.
Services: AI change management advisory, ADKAR certification, AI adoption workshops, Kaiya AI assistant, change research
Standout Clients: None named publicly for AI change work.
Best For: Portfolio companies with an internal change or HR team that wants a proven method and certification for AI rollouts.
Why Choose Prosci:
- A widely recognized change methodology, which eases buy-in from HR and leadership
- Current AI adoption research with stated sample sizes
- Builds lasting internal capability rather than renting it
Keep in Mind: Prosci teaches and advises. It does not deploy or configure AI, and it has no PE practice. A portco without internal change staff will need a delivery partner to run the program.
15. Multiverse
An apprenticeship company repositioned as an AI adoption layer, best for long-horizon skills change.

Multiverse raised $70M at a $2.1B valuation in May 2026, led by Schroders Capital, and now pitches itself as an AI adoption layer for employers. It started as an apprenticeship platform and runs programs in AI, data and digital skills that typically last about 13 months. It acquired Berlin-based StackFuel in January 2026, and it partners with Microsoft, Palantir and Databricks.
Coverage of the round names Babcock, The AA, Capita and Addison Lee as customers among more than 1,000 employers. Press coverage of UK Department for Education data put Multiverse's program completion rate at 52.6% for 2024/25, below the sector average.
Services: AI and data apprenticeships, AI adoption programs, workforce reskilling, enterprise skills analytics
Standout Clients: Babcock, The AA, Capita, Addison Lee
Best For: Larger portcos, especially in the UK and Europe, that want to reskill a cohort of employees over a year or more.
Why Choose Multiverse:
- Well funded, with a clear AI adoption focus
- Structured, long-form programs that change skills in depth
- Named enterprise customers at scale
Keep in Mind: A 13-month program is long against a PE hold period. The model trains people more than it redesigns workflows or measures tool adoption, and its customer base is weighted toward the UK and Europe. The reported completion rate is worth asking about.
Final Thoughts on Choosing an AI Change Management Partner
AI change management is where most portfolio AI budgets are won or lost in 2027. The licenses are bought and the first agents are live. The open question is whether the people at each portco change how they work, and whether the operating partner can prove it in the value creation plan. The firms above approach that from different sides. Some start from strategy, some from methodology or training, and a few from the systems themselves. If you want change management run by the team that builds and operates the AI, that is how our AI Transformation division works.
We don't have a perfect formula for adoption. Every portco has its own history, and some teams carry scars from the last transformation. But the pattern holds: tie the change work to a real workflow, measure usage from the first week, and stay through month six. If that is the approach you want for your portfolio, talk to our team about your next rollout.
